A customer onboarding checklist that gets new accounts to first value
Most onboarding checklists are task lists. Set up SSO, import data, train admins. They tell you what to do, but not when you're done, so onboarding quietly drags on until the customer has decided you're slow. A good checklist has exit criteria agreed on day one.
Before kickoff
- Read the sales handoff: why they bought, who championed it, what was promised.
- Write first value in one sentence. "Their support team answers tickets from our inbox by week 3" beats "successful adoption".
- Name the roles on their side: executive sponsor, project owner, technical owner.
Kickoff (week 1)
- Confirm first value and the date with the sponsor, out loud.
- Agree who does what, on both sides, with dates.
- Agree what triggers an escalation and to whom. Waiting two weeks on their IT team should have a name and a rule.
Setup and training (weeks 2 to 4)
- Technical setup milestones with owners.
- Admin training first, end users second.
- A short weekly status note, even when nothing moved. Especially then.
First value and handoff
- First value reached and confirmed by the customer, in writing.
- Health baseline recorded at handoff, so the CSM doesn't start blind.
- Open items and promises listed for whoever owns the account next.
A sample tracker line
Brightwell Clinics | Day 19 of 30 | First value: front desk books in-app by Nov 6 Done: kickoff, SSO, data import Stuck: calendar sync, waiting on their IT (Ana Ruiz) 6 days Next: escalate to sponsor Leo Park if no reply by Friday
Let an agent watch for stalls
Onboardings rarely fail loudly. They stall. A twice-weekly check catches it early:
Every Tuesday and Thursday, read [onboarding tracker] and [CRM]. For each account in onboarding, show day count, first value date, done milestones, and anything waiting on someone for more than 5 days, with who. Flag accounts past 75% of the planned time without first value. Draft only. End with a Skipped line.
