How to build a customer health score your team will actually trust
Most health scores fail the same way. Someone builds a weighted formula with twelve inputs, it turns everything Yellow, and within a quarter the CSMs ignore it and go by gut. A health score is only useful if a low score tells you why, and what to do next.
Step 1: Pick four to six signals
- Usage against what you'd expect for their size.
- Breadth: how many teams or seats are actually active.
- Support: ticket volume and severity trends.
- Sponsor engagement: when an executive last replied or met with you.
- Outcome progress: are they hitting the goals they bought for?
Each signal should be something a CSM can look up and act on. If nobody can say what to do when it drops, leave it out.
Step 2: Keep it visible, not clever
Show each component, not just the total. "Red: usage down 30%, sponsor silent 6 weeks" is useful. "Red: 41" isn't. Skip fancy weights at first. Score each signal Green, Yellow or Red and let the worst two drive the overall color.
Step 3: Attach an action to every color
- Yellow: CSM reviews within a week and logs a note.
- Red: a plan with an owner and date within 3 days, and the team lead knows.
- Red for 3 weeks: leadership review.
Step 4: Check it against reality
Every quarter, look at the accounts that churned or shrank. Was the score Red 90 days before? If most churns came from Green, the score is measuring the wrong things. Also check the reverse: accounts Red for months that renewed happily.
Step 5: Let the score start conversations, not end them
A CSM should be able to override a color with a written reason. Their knowledge of a champion who just resigned beats any formula.
Where AI helps
Agents are good at the tedious part: pulling each signal weekly and writing a plain summary of what moved. They're bad at deciding what the score means. A simple approach:
Weekly, for each account, read [usage, tickets, CRM contacts, success plan]. Score each signal Green, Yellow or Red using these rules: [rules]. Show the components, what changed since last week, and source references. Never change the CRM health field. List accounts with missing data.
This pairs with the weekly churn risk review, which uses the same signals to build a Monday list.
Questions
What metrics go in a customer health score?
Usually usage, breadth of adoption, support trends, sponsor engagement and progress on goals.
How many signals should a health score have?
Four to six. More than that and nobody can tell why a score changed.
How do I know my health score works?
Check churned accounts each quarter. Most should have been Red well before they left.
