An executive business review template that respects an executive's time
An executive business review isn't a longer QBR. A QBR walks through the quarter with the people who use your product. An EBR is a short, strategic conversation with the people who decide whether to keep paying for it. Most go wrong by bringing the QBR deck to the executive meeting.
EBR vs QBR
- Audience: economic buyer and sponsor, not day-to-day users.
- Frequency: once or twice a year for strategic accounts.
- Content: business outcomes and direction, not ticket counts or feature tours.
- Length: 30 to 45 minutes, and five slides or fewer.
A one-page agenda
- Their priorities (5 minutes). Start by asking what's changed in their business. Listen more than you present.
- Results so far (10 minutes). Two or three outcomes in their numbers, tied to the goals they bought for.
- What hasn't gone well (5 minutes). Name it first. Bring the plan.
- Where this goes next (10 minutes). A shared goal for the next 6 to 12 months.
- Decision and owners (5 minutes). One agreed priority, an owner on each side, a date.
A sample outline
Northfield Logistics EBR | Attendees: COO, VP Operations, our CS lead, our VP CS 1. Their priorities: expanding to 3 new depots in 2027 [ask, don't assume] 2. Results: dispatch time 41 min to 27 min since March (their ops report) 3. Shortfall: mobile app outages in August, root cause fixed Sep 12 4. Next: roll out to new depots by Q2, shared success measure: dispatch under 25 min 5. Ask: name a project owner for the depot rollout by Nov 30
Prep tips
- Agree the agenda with your champion a week ahead. No surprises for anyone.
- Bring your own executive. Peer to peer matters at this level.
- Send a one-page recap within 24 hours, with the decision and owners.
Using AI to prep
Use the same facts first approach as QBR prep with AI: have an agent build a sourced fact pack across the last two or three quarters, check it, then ask for an outline that leads with their outcomes. Draft your own answers to the hardest questions. That's where the executive is judging you.
The QBR First Draft and Executive Sponsor Check-in plays in The CS Agent Playbook cover the prep and the follow-up in between.
