Customer success manager interview questions, and what good answers sound like
Hiring a CSM is hard because the best candidates and the smoothest talkers can sound the same in an interview. Questions about real situations, plus one practical exercise, separate them quickly. This guide is for hiring managers.
Questions and what to listen for
| Question | Good answers include |
|---|---|
| Tell me about an account you saved. How did you know it was at risk? | Specific signals, when they noticed, what they did first |
| Tell me about one you lost. What would you do differently? | Honest ownership, a real lesson, no blaming the product only |
| How do you decide which accounts get your time this week? | A method: renewals, risk, value, not just who emails most |
| A customer is angry about a promise sales made. What do you do? | Acknowledge, find facts, involve sales, set expectations clearly |
| How have you used data to change a customer's mind? | A metric in the customer's terms, not product stats |
| When did you push back on your own company for a customer? | Judgment about when to advocate and how |
| How do you use AI tools in your work today? | Specific uses, and how they check the output |
Red flags
- Every story is a win.
- Talks about relationships but never outcomes or numbers.
- Can't name what a customer was trying to achieve.
A practical exercise (45 minutes)
Give a short fake account file: a few tickets, a usage trend, an email from a quiet executive, and a renewal date. Ask them to:
- Say what worries them most and why (10 minutes).
- Write the first email they'd send (15 minutes).
- Walk you through their plan for the next 30 days (20 minutes).
Sample account file (fictional) Halden Freight | ARR $60K | Renews in 75 days | Health: Yellow Usage: weekly active users 410 to 312 over 30 days Tickets: 6 about invoice exports in 3 weeks, 2 still open Email from CFO Gina Hale, 6 days ago, unanswered: "Can you send usage numbers before our budget review?"
Strong candidates reply to Gina first, with numbers and honesty about the export issue. Weaker ones jump to a discount or a long deck.
After you hire
Give them a clear first three months with the CSM 30-60-90 day plan, and see team structure and book sizes to set a fair load.
Questions
What should I ask in a CSM interview?
Ask about real accounts they saved and lost, how they prioritize, and how they handle broken promises.
Should I give CSM candidates an exercise?
Yes. A short fake account file with a first email and 30 day plan shows judgment quickly.
What are red flags when hiring a CSM?
Only success stories, no outcomes or numbers, and not knowing what customers were trying to achieve.
