A customer success playbook template, with two filled-in plays
A playbook is a written answer to a situation that keeps happening: a usage drop, a new executive, a renewal window opening. Without one, every CSM handles it differently and you can't tell what works. With one, the hundredth at-risk account gets the same care as the first.
The template
| Field | What goes in it |
|---|---|
| Name | Short and plain: "Usage drop response" |
| Trigger | The exact condition that starts it, measurable |
| Applies to | Which accounts: size band, segment, product |
| Owner | One role, not "the team" |
| Steps | 3 to 6 steps, each with a deadline |
| Assets | Email templates, data views, agendas, linked right here |
| Done when | The condition that closes it |
| Success signal | How you'll know it worked, checked later |
Example 1: usage drop response
Trigger: weekly active users down 20%+ over 30 days Applies to: accounts over $25K ARR Owner: account CSM Steps: 1. Within 2 days: check tickets, contacts and recent changes for a cause 2. Within 3 days: send a specific email (usage drop template) 3. Within 10 days: call with the day-to-day owner 4. Log cause and next step in CRM Assets: churn risk email templates, usage dashboard view Done when: cause known and a next step agreed with the customer Success signal: usage back within 10% of baseline in 60 days
Example 2: new executive at an account
Trigger: new VP or C-level contact added, or sponsor leaves Applies to: all accounts Owner: account CSM, with CS leader for top 20 accounts Steps: 1. Within 1 week: intro email sharing one result in their numbers 2. Within 3 weeks: 20 minute meeting to hear their priorities 3. Update success plan with any new goals Assets: check-in email templates, one-page value summary Done when: meeting held and priorities logged Success signal: exec attends the next QBR
Building your first plays
- Start with the two situations that cost you most last year. Usually a usage drop and a champion leaving.
- Write the steps your best CSM already follows. Don't invent a new process.
- Keep assets inside the play. A step that sends people hunting for a template gets skipped.
- Review each play after 10 runs. Did the success signal show up?
Where AI fits
Let software watch for triggers and draft the first email or brief. Keep the diagnosis and the conversation human. A red account should create a task and a brief for the CSM, never an automatic "we noticed you're unhappy" email.
Email assets for these plays: churn risk emails and check-in emails. The 14 routines in The CS Agent Playbook are plays written for an AI agent to run.
