Customer success OKRs: examples you can adapt this quarter
Good customer success OKRs pick one or two things that matter most this quarter and say how you'll know you got there. Bad ones list every metric on the dashboard. Below are examples you can adapt, with a few rules that keep them honest.
Rules for CS OKRs
- Two or three objectives per team, three key results each at most.
- Key results are outcomes you can measure, not tasks. "Run 20 QBRs" is a task. "Every renewal over [amount] has a success plan reviewed with the customer" is closer.
- Set the baseline before the quarter starts. A target with no starting number is a guess.
- Pick numbers from your own data. The bracketed targets below are placeholders, not benchmarks.
Example OKRs for a CS team
| Objective | Key results (fill in your numbers) |
|---|---|
| Keep the customers we have | GRR from [baseline] to [target]. Every at-risk account has a written save plan within 5 days of being flagged. Zero renewals reach 30 days out without a renewal conversation. |
| Get new customers to value faster | Median time to first value from [X] to [Y] days. [Z]% of onboardings hit first value by the planned date. |
| Grow healthy accounts | NRR from [baseline] to [target]. [N] expansion opportunities from Green accounts handed to sales with context. |
| Spend less time gathering facts | Weekly churn risk review takes under [X] minutes per CSM. Every QBR starts from a sourced fact pack. |
Example OKRs for an individual CSM
Objective: No surprises in my book this quarter KR1: Every account renewing this quarter has a renewal brief at 90 days KR2: Health score updated weekly for all [N] accounts KR3: Two contacts or more at every account over [amount]
Example OKRs for a support team
Objective: Customers stop waiting on us KR1: First response time on Sev 2 from [X] to [Y] hours KR2: Escalations closed with a written summary: 100% KR3: Top 5 repeat ticket topics each get a help article
Checking in
Look at key results every two weeks, not just at the end. Mark each one on track, at risk or off track, and write one line on why. An AI agent can draft that update from your CRM and ticket data. The weekly report template has a format, and the metrics glossary defines the terms so everyone counts the same way.
Questions
What are good OKRs for customer success?
Common choices are improving gross or net revenue retention, cutting time to first value, and making sure every at-risk account has a plan. Use your own baseline and targets.
How many OKRs should a CS team have?
Two or three objectives with up to three key results each is usually enough.
Are QBRs a good key result?
Not on their own. The number of QBRs is a task. Better key results measure what the QBRs should change, like renewal outcomes.
